The family office that runs on contacts and spreadsheets is not the family office that takes the next round of co-investments through committee. As principal-led capital takes a larger share of private market commitments, the operating model has to look more like a fund and less like a back office.
This is a practical guide to what a modern family office transaction infrastructure looks like, how single and multi family offices share deal flow without commingling data, and where AI governance sits in the record. It is the operating-model companion to our overview of the next-generation family office technology stack.
What is in scope and what is not
Transaction infrastructure covers the deal lifecycle: sourcing, screening, diligence, IC, allocation, SPV documentation and reporting. It does not replace the accounting and consolidation system that holds the position-level book. It feeds that system the structured decision record per position.
Shared deal flow with isolated data
The hardest design question in a family office network is how to share opportunities without losing the privacy that families expect. The pattern that holds up is one workspace per office, with deals shared into a network by explicit invitation per opportunity. Watermarking, permissioning and per-office data residency are set at the workspace level. Nothing leaves an office unless the office sends it.
Joint diligence with multi-expert triangulation
Where a co-investment crosses multiple offices, the diligence is run once. Each office's reviewer, plus any external advisor, submits an independent scorecard against the same dimensions. The platform produces a weighted consensus and flags any dimension where the spread is too wide, as described in our note on multi-expert triangulation. The committee discussion happens on the back of the flagged dimensions, not on the back of seniority.
Co-investment governance and SPV wiring
Allocations, sleeves and SPV documentation live inside the same workspace as the IC memo. Each principal sees who is in, on what terms and against which decision record. The wiring is documented in our co-investment vehicle workflow.

The principal pack is generated from the same data that drives the IC memo. Position-level exposure, fees, AI involvement and the decision provenance are all included. The same source produces a NextGen pack, an external trustee pack and a family council pack, with the level of detail adjusted to the audience.
AI governance, built in
AI-assisted actions are recorded, attributed to a named human, and exposed in an AI Governance Statement attached to the decision record. For families with EU exposure, the statement aligns with Article 14 of Regulation (EU) 2024/1689 on human oversight. The full obligations map is in our private capital AI governance guide and the international landscape in the global AI legislation map.
The migration path from spreadsheets
The transition is usually staged. The first stage is to bring the live deal pipeline and the IC memo into the workspace, so that the current quarter's deals carry a structured record. The second stage is to lift the active co-investments into shared workspaces with the network. The third is to retire the contact CRM in favour of the relationship layer attached to the deals.
What good looks like at the end of the migration
Every live deal carries a structured record from sourcing through to allocation. Every co-investment carries the same record across the network with isolated data and a single source of truth. Every principal pack is generated, not assembled. Every AI-assisted output is attributed and reviewable. The office moves from defending the audit to running on the audit.
